From Operational Excellence to Strategic Confidence

How Simple Nimble supported UCX to build their strategic muscle

The challenge: Effective, but flying blind

UCX, the University of Canberra’s student experience organisation is responsible for delivering the services, programs, and initiatives that shape campus life — from food and fitness to live music, sport, clubs, and student wellbeing.

By 2023, off the back of COVID, the team had done a tremendous job in revitalising campus life – tripling its output, growing commercial revenue, and buiding a strong reputation for operational efficiency. But without a formal strategy, they had no shared definition of success, no aligned measures, and no consistent language for why the work mattered.  Without strategic clarity, it was difficult to make a compelling case for the funding and investment the organisation needed.

A recent leadership reshuffle had brought the right people into the right roles, and the team's constitutional purpose provided a foundation. The timing was right to establish a clear strategy

Our approach: Start from Scracth, build to last

Simple Nimble worked with the team across three years to develop and embed strategy into their working life. We began by deeply understanding their context: operating environment, funding model, commercial performance, stakeholder relationships, and the University's own decade-long strategy.

This informed the design of a two-day Leadership Retreat, where the leadership team built their strategic framework from scratch. The retreat translated constitutional purpose into human language with the team landing on something real: to create connection and belonging.

From this, five clear strategies emerged,  values were defined, implementation plans were mapped, and the team left with a shared understanding of not just what they were doing, but why it mattered and how success would be measured.

Each year that followed, Simple Nimble returned for a focused planning day. We reviewed what had been delivered, identified what needed to pivot, and helped the team problem-solve the real challenges in front of them. These were working sessions focused on strengthening strategic thinking, prioritisation, and the team’s ability to own and evolve their strategy

Key Insights

Operational strength doesn't mean there is strategic clarity: The team was genuinely excellent at delivering. But without a shared strategy, that delivery lacked direction and a compelling story. The strategy enabled better decision-making, clearer resource allocation, and stronger alignment across the organisation.

Purpose needs to speak to people: The constitutional purpose was important, but it wasn't motivating. Translating it into language that resonated with students, staff, and the University created alignment that formal documents never could.

Annual touchpoints compound over time: A single strategy session creates momentum. Annual planning sessions sustain it. The rhythm of review, reflection, and recalibration is what moved UCX from having a strategy document to genuinely thinking and working strategically.

The goal is always capability transfer: By the end of three years, they didn't need Simple Nimble to run their strategy process. They knew what questions to ask, what tools to use, and how to lead the conversation themselves. That's the outcome we're proudest of.

The Lesson: Strategy confidence is built, not delivered

Handing an organisation a strategic plan is not the same as building its strategic capability. UCX didn’t just build a document, they invested in building capability, developing new habits, and growing their confidence to lead strategically into the future. That takes time, consistency, and a genuine commitment to transferring capability rather than creating dependency.
